I just returned from a global AI conference, where some of the most respected learning and technology companies in the world were showcasing their latest solutions. The technical sophistication was impressive. The platforms were fast, beautifully designed, and clearly backed by serious engineering talent.
What concerned me was not the quality of the technology. It was what the technology was being used to accelerate.
Across Europe, from well-established vendors doing meaningful business in L&D, I saw the same pattern repeated. Training was treated as content to churn. The core offerings were “video pills,” content factories, AI-generated lectures, training libraries, and curated learning paths. The promise was scale, personalization, and speed.
But none of those are the same as skill.
Content at Scale Is Not Capability
The dominant model assumed that if you could produce content faster and serve it more precisely, you had improved learning. Learners would complete a self-assessment, identify their gaps, and receive a customized pathway of videos, articles, and short modules. At the end, a quiz would confirm that they “knew” the skill.
Creativity, collaboration, empathy, problem solving. All apparently measurable through content consumption and a knowledge check.
This is not capability building. It is information delivery.
When Training Becomes the Outcome
In demo after demo, I was shown what vendors considered their most advanced interactions. After long walkthroughs of sleek dashboards and pretty multiple-choice self-assessments, the “exceptional interaction” was often a drag-and-drop exercise. The crown jewel was frequently an AI avatar lecturing like a subject matter expert.
The experts I met were intelligent and accomplished. But listening to a brilliant person explain something does not mean the workforce can execute under pressure.
When I asked how they determined whether the training changed behavior or improved performance, there was no clear answer. The goal was completion. The dashboard tracked participation.
Training itself had become the outcome.
The Illusion of Speed and Gamification
If you can watch it twice as fast, the assumption seems to be that you will learn twice as fast. That belief has been flawed for decades. AI is now making it scalable.
Another recurring theme was gamification. Points, badges, streaks, and progress bars were presented as evidence of engagement. Gamification can increase activity, but activity is not the same as ability.
We are automating the wrong layer of learning.
The Trust Gap and the Real Performance Problem
Meanwhile, leaders were discussing trust gaps inside organizations. Managers believe employees feel more trusted than employees report feeling. That gap correlates with measurable productivity loss.
Yet the training solutions I saw did not address the conditions that build trust or performance. They focused on distributing content more efficiently.
Exposure to information does not translate into capability.
Skill Requires Practice, Not Libraries
Skill development requires decision-making, practice in context, and feedback tied to clear criteria. It also depends on safe environments where people can try, struggle, refine, and improve.
None of that can be replaced by a library, no matter how beautiful the interface.
The Risk of Over-Automation
If routine tasks are handled by AI, what happens to foundational skill development? If critical thinking is outsourced too early, how do we build discernment?
When technology absorbs mechanical work, uniquely human skills become more important — not less.
Yet the solutions I saw were investing in faster content production.
Training Is a Performance Problem
The deeper issue is the assumption that “anyone can do training,” because training is viewed as recording expertise and pushing it into a platform.
Training is not a content problem. It is a performance problem.
If we continue defining training as libraries and quizzes, AI will happily optimize that model.
And we will still not build skill.
Redesigning What Technology Is Asked to Do
The solution is not to abandon technology.
It is to redesign what technology is being asked to do.
Instead of using AI to generate more content, we can use it to create realistic practice environments tied to clear performance criteria.
We can track demonstrated capability rather than simple completion.
Learning can also be embedded directly into real workflows and followed immediately with application.
The Future of Learning
Technology is powerful when it accelerates practice, feedback, and measurable growth.
AI does not need to scale information. It can scale performance.
The future of learning will not be defined by who produces the most content. It will be defined by who builds the most capability.
